Building a three-year IT roadmap

A practical way to plan technology investments so they support where the business is going, not just fix what is broken today.

In many growing businesses, IT spending is reactive: a laptop breaks, a system slows down or a client asks a security question, and money is spent to fix the immediate problem. A three-year IT roadmap changes that, linking technology decisions to business goals and spreading investment sensibly over time.

Start with the business plan

Begin with where the business is heading. Are you hiring rapidly, opening new locations, entering new markets or launching new services? Each goal has technology implications, from more devices and licences to new systems and stronger security.

Assess where you are today

  • List your systems, devices and suppliers, with their age, cost and contract dates.
  • Note what works well and what causes daily frustration.
  • Identify security gaps and compliance requirements.
  • Ask teams which manual tasks take the most time.

Identify the gaps

Compare where you are with where the business needs to be. Typical gaps include outdated hardware, disconnected systems, weak security controls, limited reporting and too much dependence on a few people.

Prioritise

You cannot do everything at once. Rank initiatives by business value, risk reduction, cost and effort. Quick wins with high value and low effort build momentum. Foundational work, such as identity management, backup and network upgrades, often needs to come before more visible projects.

Build the roadmap

  • Year one: stabilise and secure. Fix the biggest risks and frustrations.
  • Year two: connect and improve. Integrate systems, automate processes and improve reporting.
  • Year three: grow and innovate. Invest in tools that create competitive advantage.

For each initiative, note the expected outcome, rough cost, owner and timing. Align major spending with hardware refresh cycles and contract renewal dates, so you are not paying twice.

Budget realistically

Include ongoing costs, not just project costs: licences, support, training and eventual replacement. A roadmap that shows the full picture helps leaders make informed decisions and avoids unpleasant surprises.

Keep it alive

A roadmap is not a document to write once and forget. Review it every quarter, update it as the business changes and track progress against it. Share a one-page summary with the leadership team so everyone understands why each investment matters.

Involve the right people

An IT roadmap built by IT alone tends to focus on technology. Involve leaders from finance, operations, sales and HR, because they know where processes break down and which improvements would make the biggest difference to customers and staff. A short workshop with each team, followed by a review with the leadership group, usually produces a far more useful plan than a document written in isolation. It also builds support for the changes before they begin, which makes delivery much smoother.

A good roadmap turns IT from a cost centre into a business enabler. Spending becomes predictable, risks are tackled in the right order and technology supports growth instead of holding it back.
